DeLonghi espresso machine with a cup of cappuccino with weak foam — comparison on the right with perfect thick foam

Your foam was better half a year ago — what changed

An automatic espresso machine makes foam that should last for 2-3 minutes. When it starts collapsing after 30 seconds, it's not because the machine is "old" or the milk is "bad." In 80% of cases, it's a dirty milk system or a clogged frother nozzle. You can fix both problems yourself in 15-30 minutes, without a service center, without calling a technician.

The list of 7 causes below is ordered from most common. Before you call a service center, check the first two — they are sufficient in 4 out of 5 cases.

7 causes — in order of probability

1. Dirty milk system (60% of cases)

The most common problem. After 4-6 weeks of skipping deep cleaning, biofilm (a layer of bacteria + dried milk proteins) accumulates in the tubes and nozzles. Biofilm disrupts the structure of steam bubbles in the milk — the foam is wet, uneven, and collapses quickly.

Diagnosis: pull the suction tube out of the milk container, smell the tip. A sour smell = dirty system.

Solution:

  1. Pour 30 ml of Vitaclean milk system cleaner + 1 L of water into the milk container
  2. Run the "milk system clean" program (DeLonghi, Saeco) or run the solution as a series of cappuccinos without coffee
  3. Replace with clean water, second rinsing cycle
  4. Test: brew a cappuccino — the foam should be significantly better

Time: 15 minutes. Cost: less than 1.50 PLN for the solution.

2. Clogged frother nozzle (20%)

The second most common cause. Milk proteins dry out in the micro-channels of the frother nozzle (typically 0.5-1 mm in diameter) and partially block the airflow. Less air = fewer bubbles = weak foam.

Diagnosis: release steam without milk — if the steam jet is weak or uneven, the nozzle is clogged.

Solution A (soaking 30 min):

  1. Remove the frother nozzle (usually 2-3 screws, description in the machine manual)
  2. Pour into a cup: 30 ml Vitaclean milk system cleaner + 300 ml hot water (1:10 ratio — stronger than standard)
  3. Submerge the nozzle completely, wait 30 minutes
  4. Remove, rinse under running water, check under a light if the holes are clear
  5. Put it back

Solution B (ultrasonic cleaner, 5-10 min):

  1. Remove the nozzle
  2. Pour into an ultrasonic cleaner: 15 ml Vitaclean ultrasonic cleaner concentrate + 600 ml water
  3. Insert the nozzle, run a 5-10 minute cycle
  4. Remove, rinse, put it back

An ultrasonic cleaner works faster (microbubbles break down dried proteins) but requires equipment (~150-300 PLN). Without a cleaner, Solution A is enough.

3. Wrong milk (10%)

Milk has a fundamental influence on foam. Optimum:

Parameter Optimal Weaker
Fat 3.2% (whole) <2% (less foam stability)
Processing Pasteurized UHT (denatured proteins)
Temperature 5-7°C (from fridge) >15°C (worse foam)
Freshness 3-5 days to expiry <2 days to expiry (proteins decompose)
Additives Without additives "Enriched" milk (vitamins, mineralization disrupt structure)

Diagnosis: 5-minute test. Brew a cappuccino with your current milk, switch to fresh whole pasteurized milk, brew a second one. If the foam improves — it's the milk's fault.

Recommended brands (PL, pasteurized 3.2%): Mlekovita, Łowickie, Piątnica, Łaciate Premium, Bakoma.

4. Milk container or milk too warm (5%)

Milk froths best at 5-7°C. Above 15°C, foam structure significantly deteriorates.

Diagnosis: pull out the milk container, check the temperature with your finger. If warm (like a hand), the problem is clear.

Solution:

  • For machines without a cooled container: put milk in the fridge 10-15 minutes before making a cappuccino, pour into the container just before use
  • For machines with a cooled container (Saeco Xelsis, Krups Espresseria): check if the cooler works (it should maintain 4-5°C); if not — cooler service

5. Worn silicone seal (3%)

After 5-7 years of intensive use, the silicone in the pump and connections loses elasticity. It does not seal perfectly — steam leaks, less reaches the milk, weak foam.

Diagnosis: check the lower part of the machine for signs of moisture/steam during frothing. If you see steam escaping from the sides — seals are worn.

Solution:

  • Machine service — replacement of the silicone seal in the milk pump (80-150 PLN)
  • After replacement: one cycle of Vitaclean milk system cleaner for a fresh start

6. Clogged suction tube (1%)

The suction tube in machines with a milk container can become partially clogged with milk residue. Less milk is sucked up = incorrect air/milk ratio = weak foam.

Diagnosis: remove the tube, blow through it — if there is resistance, it is partially clogged.

Solution:

  • Remove the tube, soak in a 1:10 Vitaclean milk system cleaner solution for 30 minutes
  • Rinse with a pressurized stream of water
  • Replace with a new one (~30-50 PLN from the manufacturer) if the residue is irremovable

7. Milk pump failure (<1%)

Very rare. The milk pump (a small diaphragm or centrifugal pump) can fail after 8-12 years of intensive use. Symptoms: no milk intake despite a clean tube, or the flow is much weaker than before.

Diagnosis: check if the pump is working (a faint sound is heard during frothing). No sound = failure.

Solution: machine service (200-400 PLN for pump replacement). It is often worth considering buying a new machine (an 8-year-old device with a pump fault may also have other worn parts).

Diagnostics plan — 5 minutes

Instead of guessing, follow these steps:

  1. Milk test (1 min) — switch to fresh, full-fat pasteurized milk from the fridge and brew a cappuccino. If the foam is OK → it’s the milk’s fault, buy other brands.
  2. Temperature test (1 min) — check if the milk is cold (5-7°C). If it is warm → put it in the fridge and come back in 15 minutes.
  3. Nozzle test (2 min) — release steam without milk. If the stream is uneven or weak → the nozzle is clogged → soak it (30 min).
  4. Smell test (1 min) — smell the tip of the suction hose. If it is sour → run a Vitaclean milk system cleaner cycle (15 min).

After 5 minutes of diagnostics, you will be 80% sure what the problem is.

Comparison: home methods vs professional

Problem Home method Professional Time Effectiveness
Dirty system Hot water only Vitaclean milk system cleaner 1:33 15 min significantly higher
Clogged nozzle Piercing needle Vitaclean milk system cleaner 1:10 soak or Vitaclean ultrasonic cleaner concentrate 30 min vs 5 min 90% vs 60% (needle risks damage)
Weak milk foam Switch milk brand (5-min test eliminates doubt) 5 min 70% of cases
Worn seal None — requires service Service 80-150 PLN 1 day 100%

When it's worth calling a service center

In most cases, you can fix it yourself. It is worth calling a service center when:

  • ❌ After 2 cycles of Vitaclean milk system cleaner + nozzle soaking, the foam is still weak
  • ❌ Visible steam leak from the bottom of the machine (worn seal)
  • ❌ No milk suction despite a clean hose and nozzle (pump)
  • ❌ Error message related to the milk system (E14 on DeLonghi, "milk system error" on Saeco)
  • ❌ The machine is 8+ years old and this is not the first fault

Cost of service in Poland: 80-300 PLN depending on the problem and machine model.

Frequently asked questions

Why is my machine not frothing milk? +

Check 7 causes in order of probability: (1) dirty milk system (60% of cases) — run a Vitaclean milk system cleaner cycle, (2) clogged frothing nozzle (20%) — soak in solution, (3) improper milk (10%), (4) milk or container too cold (5%), (5) worn silicone seal (3%) — service, (6) obstructed suction hose (1%) — replace, (7) milk pump fault (<1%). In 80% of cases, the first 2 are sufficient.

Can I fix weak foam without a service center? +

In 95% of cases, yes. Plan: (1) run a Vitaclean milk system cleaner cycle — 30 ml + 1 L of water, ~15 min, (2) remove the frothing nozzle, soak in hot water with Vitaclean milk system cleaner 1:10 for 30 minutes, rinse, put it back, (3) switch to full-fat pasteurized milk from the fridge. If the foam is still weak after these 3 steps, then seek service (worn seal or pump).

Which milk froths best in a coffee machine? +

Recommended parameters: full-fat 3.2% (more fat = more stable foam), fresh pasteurized (NOT UHT — UHT has denatured proteins, resulting in worse foam structure), from the fridge (5-7°C — cold milk froths better than warm), fresh (3-5 days to expiration date, NOT near the end of shelf life — proteins break down). Brands that froth well in Poland: Mlekovita, Łowickie, Piątnica, Łaciate Premium.

After the Vitaclean milk system cleaner cycle, the foam is still weak — what next? +

If the cleaning cycle doesn't help, check the frothing nozzle: (1) remove the nozzle (most machines describe this in the manual — 2-3 screws), (2) check under a light if you see clogged openings, (3) soak in water with Vitaclean milk system cleaner 1:10 for 30 minutes OR in an ultrasonic cleaner with Vitaclean ultrasonic cleaner concentrate for 5 minutes, (4) rinse, put it back. If the foam is still weak, the seal is probably worn — service 80-150 PLN.

Does the temperature of the milk container matter? +

Yes, fundamentally. Fresh milk from the fridge (5-7°C) has the optimal temperature for microbubbles — stable, dense foam that holds its shape for a long time. Milk at room temperature (18-22°C) froths worse (larger bubbles, shorter stability). Warm milk (>30°C) barely froths at all. In machines with a cooled container (Saeco Xelsis, Krups Espresseria), the container maintains 4-5°C — this is optimal.

Can I test if the machine froths with other milk? +

Yes, this is a standard 5-minute diagnostic: (1) brew a cappuccino with the milk you have, evaluate the foam, (2) switch to a different brand of full-fat pasteurized milk from the fridge, brew a second cappuccino, (3) if the foam is OK after switching — it's the milk's fault (buy other brands), if the foam is still weak — it's the machine's fault (run a Vitaclean milk system cleaner cycle). The test eliminates 80% of doubts.

Does an ultrasonic cleaner help in cleaning the nozzle? +

Yes, significantly faster than soaking. Remove the nozzle, place it in an ultrasonic cleaner with a solution of Vitaclean ultrasonic cleaner concentrate (alcohol-free, 15 ml + 600 ml water). A 5-10 minute cycle removes dried milk proteins from the nozzle's microchannels. Without an ultrasonic cleaner: soak in water with Vitaclean milk system cleaner (1:10) for 30 minutes — the effect is similar but takes longer.
